Project assumptions become risky when they remain in use after the facts have changed. Give important assumptions a review date or a trigger so an early estimate does not silently become the basis for a later production decision.

Common assumptions concern expected customer demand, packaging availability, installer capability and the scope of supplier support. These are planning inputs, not verified product facts. Record why each assumption was reasonable at the time and what evidence would replace it. A simple register is usually more useful than burying qualifications across email threads.
Illustrative example: a launch plan assumes that one bottle size will serve both retail and professional customers. Feedback from the pilot indicates different usage patterns. The packaging decision should return to review before artwork and stock are committed, even if the original spreadsheet still balances.
Do not create artificial precision by assigning unsupported confidence percentages. The purpose is to show what is known and what still needs checking. An assumption register does not replace supplier specifications, approved instructions or a realistic demand test.
