Sample-to-Order Conversion for Ceramic Coatings: Use Cohorts

Measure coating sample conversion by shipment cohort and follow-up age so recent evaluations are not mistaken for failed opportunities.

Updated · NANOLAB Knowledge

Dividing this month’s orders by this month’s samples can produce a misleading conversion rate. Some orders come from older samples, while recent recipients may not have tested anything yet. Cohorts keep the timing aligned.

Define the starting event

Choose whether a cohort begins when samples are dispatched, delivered or accepted for evaluation. Use one definition consistently. Record returned shipments, unreachable contacts and duplicate recipients separately.

Follow the same group through stages

Stage Useful record
Delivered Recipient and delivery date
Evaluation started Intended surface and timing
Feedback received Technical fit and unresolved questions
Commercial discussion Actual scope and quotation
Order Paid or otherwise consistently defined order event

A simple example

A cohort contains twenty delivered sample recipients. After sixty days, four have placed qualifying orders: 20% at that follow-up age. A second cohort only ten days old should not be labelled worse because none has ordered yet. Compare cohorts at similar ages.

The figures are illustrative. Keep the denominator visible and do not remove silent recipients simply to improve the reported rate.

Separate reasons for non-conversion

Product mismatch, delayed testing, budget, shipping economics and loss of contact are different outcomes. Use confirmed feedback where available and label unknown reasons as unknown. A lack of reply does not establish technical rejection.

Use the analysis to improve follow-up

Ask recipients for the next useful information: whether testing has started, which surface was used and what remains unresolved. Avoid sending the same generic message at every stage.

Review conversion alongside order quality and repeat buying. A sample campaign that produces small first orders but strong repeat demand may deserve a different interpretation from one producing large opening orders and no continuation. Cohorts make those patterns visible without confusing sales timing with product performance.
